The one that is actually holding the others back, and it is rarely the one you are working on. Four things decide whether a business grows or just gets busier: the people and how they are led, the direction the business is pointed against its market, the way the work gets out of the door, and the money. At any moment one of the four is the constraint. Fix that one and the business moves. Fix any of the other three and it stays where it is, only tidier.
Why owners usually pick the wrong one
Because they pick the one they are best at, or the one that is loudest. An operator fixes operations. A salesperson fixes sales. A leader who has just had a bad week with staff fixes staff. None of that is wrong in itself, but it is a reaction to the current state rather than a measurement, and it is why a year of hard work can end with the business in the same place.
The other reason is that a very strong part hides a weak one. Operations that run beautifully next to a team that is worn thin usually means the results are being bought with the people. A business can score high on one of the four and low on another, and the high score is not a strength to celebrate; it is the reason the low score has not yet hurt.
Read all four before you judge any one
Summit’s framework is four gears: Team, Direction, Operations, Finances. Each is scored the same way, out of a hundred, from a short set of plain statements. A gear above eighty-five is turning well. Seventy to eighty-four is mostly turning. Fifty to sixty-nine is grinding. Below fifty is seized. The point of scoring all four is that the constraint shows up as the lowest number, and the trade-off shows up as the gap between the highest and the lowest.
Then the work is on one gear, for a quarter, with a re-measurement at the end. When that gear moves, another one becomes the constraint, usually because you fixed the last one. That is not a flaw in the method. It is what a business does.
